Agencies live on a contradiction a four-day week makes impossible to ignore: clients are quoted in days, but they renew on results. Move to four days without renegotiating that unit, and the firm absorbs the entire cost of the day off in squeezed margins and quietly working account teams. Renegotiate the unit, and the shorter week can become the most honest sales conversation the agency has had in years.
Why day-rates fight the model
A day-rate prices presence. On a four-day week, presence falls 20% while salaries — correctly, in the researched model — do not. If the rate card stays in days and utilisation targets stay in days, the maths only closes through intensification or secret Friday working. Both eventually reach the client as thinner thinking and account-manager churn, which is why the stop-doing and re-pricing work has to precede the roster change.
The UK pilot of 2022, which included marketing and professional-services firms among its 61 organisations, showed the employee side clearly: burnout down, leaving down, revenue broadly held where firms redesigned work. The agency-specific lesson is that redesign includes the commercial model, not only meetings and inboxes.
Sell the deliverable, then staff the week
Start from what clients actually buy: a campaign live on date, a pipeline number, a site shipped, a reputation defended. Re-package the pilot offer in those units — retainers defined by outputs and service levels rather than by days of named people. Existing clients do not all need re-contracting at once; begin with new proposals in deliverable terms, and convert renewals with pilot service data in hand.
Then design coverage to the demand curve. Client demand in agencies peaks predictably: Monday briefings, midweek production, Friday reporting and the crises that ignore all three. Stagger days off against that curve — creative and strategy pairs taking different days, account teams never dark on a client’s key day — and replace individual inboxes with shared queues and a duty rota for genuine urgencies, visibly compensated. A client promised a team and a response time gets a better service on four days than a client promised a person got on five. The evidence from service sectors in the pilots is consistent: satisfaction held where cover was designed, not where it was hoped for.
The client conversation, sequenced
Tell clients early, in person, with the service promise written down: who covers whom, what response times are committed, what the escalation path is. Offer a month-one and month-three check-in with data. Agencies fear this conversation will invite a fee cut; firms that have had it report the opposite more often — the conversation surfaces which deliverables the client values and which reports, meetings, and revisions nobody reads. That stop-doing list, agreed with the client, is frequently what funds the fifth day.
Freelance and contractor cover needs the same honesty. A four-day core team propped up by invisible five-day freelancers has moved the cost, not removed it, and day-rate contractors will notice the equity problem before your staff do.
Metrics that keep everyone honest
Per client: deliverables on time, response and turnaround times, revision cycles, satisfaction at check-ins. Per firm: revenue and margin per project (not per day), write-offs, pitch conversion, staff actual hours including any fifth-day working, burnout pulse, and account-team retention. Review margin per project monthly in the pilot; if shorter weeks are being funded by senior staff absorbing work invisibly, that is where it shows first.
The agencies that will thrive on four days are the ones already halfway to selling outcomes; the week forces the conversation. Have it deliberately, with coverage designed and data shared, and “but my team works four days” stops being an apology. It becomes the proof that the agency manages outcomes tightly enough to give a day back.
