Deleting Friday is a calendar edit. A four-day week is a work redesign. Organisations that confuse the two discover the difference around week three, when the same meetings, reports and client promises have been squeezed into four days and staff are finishing the fifth day’s work at their kitchen tables.
The workload does not shrink itself
In Portugal’s 2023 pilot, continuation tracked process change: firms making two or more changes to how work was done were far more likely to keep the model. In the documented reversals at Krystal, Safeguard Global and Alter Agents, the shared pattern was workload and systems left unchanged. Stress rose, quality wobbled, or managers found people secretly working the day off.
Begin instead with a stop-doing list agreed by leaders: recurring reports nobody reads, approvals that add delay without judgement, status meetings that could be notes. Triage what remains into critical, customer, internal, deferrable and deletable, with owners. Automate intake, scheduling and status reporting where the tool genuinely saves handling, and convert saved time into the day off before new demand absorbs it.
Protect the gain
Set meeting defaults to twenty-five or thirty minutes, publish asynchronous norms, and keep handover notes short and routine. Track actual hours and after-hours messages from week one. A pilot that succeeds on hidden overtime has not succeeded; it has borrowed from recovery and will repay with burnout.
The day off is the visible commitment that forces the redesign. Keep the order right: remove and simplify work first, then close the calendar, then measure whether output, quality and customer results held.
