Three Reversals, One Pattern: Krystal, Safeguard Global and Alter Agents

Three organisations reversed their four-day weeks, and their stories are more useful than another success headline. Krystal, a UK technology firm, reported stress rising and support quality suffering. Safeguard Global found staff secretly working Fridays and burning out under compressed effort. Alter Agents concluded its people were squeezing forty hours into thirty-two and stepped back. Different firms, one pattern.

Workload first, or not at all

In each case the calendar changed faster than the work. Meetings, client promises, handovers and staffing assumptions stayed largely intact, so intensity filled the gap. Portugal’s pilot showed the mirror image: firms changing two or more processes were the ones that continued. Redesign is not preparation garnish; it is the intervention.

Leader behaviour compounded the problem where senior people worked the day off visibly, signalling the model was not real. Hidden overtime then corrupted the pilot data, making strain look like success until resignations or quality failures exposed it.

How to fail less, and fail better

Screen honestly before starting. If there is no identifiable low-value work, no coverage slack and no willingness to change client promises, delay and redesign first. During the pilot, track intensity, actual hours and quality weekly, and treat breaches as fixable signals rather than embarrassment.

If you must reverse, do it transparently: publish what the data showed, honour notice, offer equivalent flexibility where possible, and keep the process changes that helped. A clean reversal costs trust once. A quiet fade, where the day off exists on paper and nowhere else, costs it weekly.
